5 Steps to Delegating Effectively

"The inability to delegate is one of the biggest problems I see with managers at all levels." says Eli Broad, who is the only person to found two fortune 500 companies in two industries. Research says only one in three managers delegate well. In addition, only one in three of those are consider good at it by employees. I have seen far too many managers working long hours, and are stressed out simply because they don't want to or don't know how to delegate. If this describes you or you want to improve, watch this video on delegating work. The first reason managers don't delegate because they fear the outcomes. They don't trust the employee to do it right or the way they want it done. Or, they are worried an employee might do it better, or worse yet fail and it will be a bad reflection on them. The second reason, is they are closet micromanagers and want to maintain control. They are the Gopher delegators Steven Covey often described. (Do this and report back) They want to continue to be the indispensable go to person who knows it all and can do it all. The third reason, is a lack of perspective. They are dialed in only on their career success and not that of their team. The end result of letting these "demons" of not delegating run wild is longer hours, lots more stress, a team of robots and eventually stagnant productivity. The payoff for delegating is twofold. First, you invest in developing your employees and give them an opportunity to expand their comfort zone and learn new skills. This is employee engagement to the Nth degree, and more often than not it leads to higher performance. There may be bumps along the way and mistakes but that's part of the learning process. Second, is it frees up your time to take a longer term view and focus on top priorities you never seem to have time for. You also, can look more critically at your responsibilities and how you can improve-even if you are doing well enough now. Note, delegating is not a strategy to do nothing. I have to say this because I have come across a few mangers who delegate to get out of work. Laziness eventually leads to resentful employees and boss problems. Unfortunately, many managers don't know how to delegate either. It's often: "Here, do this. Let me know if you have any questions." They abdicate responsibility. So, they in fact set people up for failure and themselves. To delegate effectively thoughtfully review who you involve and what you delegate. Make sure you are willing giving them responsibility and accountability in process, timeliness and quality of the task or project. However, set them up for success to by: •First, clearly outline and clarify the tasks. •Second, build confidence by beginning with small tasks then moving to larger ones. •Third, set-up agreed upon check-in time for coaching, questions, problems or to review progress. •Fourth, give your employees whatever support or resources they need to succeed. •Fifth, at the end of the task or project, do coaching for learning and development. When you delegate and do it effectively you tell employees you believe in them, and I will help you win. I like these words by Mario Draghi, President of the European Central Bank, "I trust the people who are working with me. I delegate." Almost every manager wants to know--how do you motivate people? It is the question that managers ask the most during my consulting relationships. This leadership training video will answer that question. Here’s the short answer: everyone is already motivated! You don't motivate them. Instead, you influence them to learn to be more motivated towards your department or team's goals. Do you need to motivate your team to achieve better performance? Are they stuck or under-performing? This leadership video clip will give you a roadmap that works with poor and high performing employees. It doesn't have to take forever, however, you have to follow-through and be consistent in your efforts. Here's a key point to remember-- most employees aren't always highly excited to do what a manager wants done. Most do their job only because they have to earn a living, so many do just enough to get by. Wouldn't you rather have them inspired to go the extra mile for your team? Frederick Herzberg’s best selling HBR article, One More Time, How Do You Motivate People?, provides clues. (The title of the article implies that maybe he was a little irritated that managers keep asking the question.) His research shows people are most motivated by: +Achievement +Learning +Pride in the work Recognition +Personal Growth +Responsibility +Advancement As long as their pay is fair, money is not a determining factor for most people in terms of job satisfaction. So, how do you motivate a team? Create the conditions so that they want to do better. Consider a process that includes many of the above motivators. To begin, get to know and understand your employees more. Ask yourself a few key questions about each person on the team, and use your answers to guide your interaction with them. Most people think they are performing better than they are. Most can perform significantly better than they are. The goal here is to implement a consistent and frequent way of communicating with employees about their job expectations and performance. Done genuinely, casually and with integrity, it is not threatening, and it works. Liken this to a coach preparing his team for the next the next game. They create a game-plan as a team and execute it every day during training and practice. The communication is real time, ripe with feedback and engagement. The better they work together, the better their chances to win. Create a positive climate, hold team meetings and do planning together are some of the keys to success. Follow-up, invest the time, and you will find most of your employees will become more excited and engaged, if not inspired, team players. 3 Characteristics of a Winning Attitude

What do you want out of life or your career? Advancement? Family security or happiness? Recognition? More money? Success is indeed a state of mind. Winning is a state of being, and so is achieving a successful career, a habit that can be cultivated. This motivational video will show you how. Through our study of superstar performers (We have four books on how to be a superstar in leadership, customer service, sales and as an employee-see below) we found three key attitudes: a focus on possibilities, persistence in spite of life's ups and downs, and the pride to do well. An analogy is like a farmer does with his crops. Certainly obstacles will arise; the farmer faces hazardous weather, insects, and market deviations. However, the successful farmer is persistent day in and day out, month in and month out. Winners take the same approach whatever the career or challenges. How Do Winners Succeed? Winners go within. What matters most is the attitude and actions taken day to day. Winners imagine the best, not the worst. They think about what they want, not what they don’t want. Winners pre-play positive results and don’t replay negative situations. Winners create the futures they imagine and don’t lament the past mistakes or lost opportunities. Then they act purposely and persistently to achieve perfection. Dick Fosbury, inventor of the Fosbury Flop, used hard training and imaging to set a world record in the high jump, 7’3”. He also won the gold medal in the 1968 Olympics. He’d rock back and forth a few times at the starting line to stimulate his run and jump. Then, he’d take off, run and high jump backwards over the bar. He was a world champion – a superstar! All champions train excessively, are helped by great coaches and imagine the best. Jean Claude Killy won three Olympic gold medals using this approach. Some of the most exceptional examples of successful training and positive attitudes are the astronauts. Nobody knew what the Apollo moon expeditions would really be like, except maybe Jules Verne or Ray Bradbury. However, the astronauts performed their projected tasks with precision. Thousands of hours of review and practice in the desert and ocean made them winners. They perfected the end result with NASA simulations. Neil Armstrong said of the moon expedition, “It was beautiful, just like drill.” Captain Conrad concurred, “It feels like I’ve been there many times before.” Do you face obstacles? With a focus on the possibilities not the problems, with persistence, not giving in, and with pride to be the best we can be; YOU can do it! The POW’s in Vietnam did it. Many spent three to seven years behind bars deprived of most intellectual activity or physical comforts. To combat boredom and loneliness, they took self-development courses in their minds. Some learned to play the guitar and piano without even touching the instrument. They used make believe instruments made of sticks. Col. George Hall maintained his golf skills by playing 18 holes of golf in his mind everyday. Winners work thru their problems regardless of the disappointment with an intense desire to excel. 4 Steps to Maximize Your Potential and Success

Success is often defined as materializing from "the strangest secret" or "the secret". This meaning that success is the same for all. A success practice is only lost because someone hasn't found it yet. Each of us define success on a very personal level, and the definitions are as unique as each individual. Generally success is something we are striving to attain. It's something we value in life or want to have, or do or be. Where Does Our Success Come From? The bottom-line, however we define success, is that our habits determine our fate. Habits are behaviors that work repeatedly and are reinforced. Our state of mind is supported by good habits and vice versa. Regardless of the outcome and whether it's positive or negative, we do things the way we do because we receive reinforcement and even satisfaction from our behaviors. Smoking is a habit that some people acquire. The initial reinforcement for smoking may be that it "calms my nerves" or "makes me look cool." After I smoke for a period of time, it becomes part of me. Eventually, I'm stuck with the habit, and I may even forget the original reasons for adopting the behavior. Work practices are formed the same way. Here are four success habits when relentlessly emphasized give us a process for our success. Famed football coach Nick Saban at Alabama (winner of five national championships) often talks about this with his players. Too often the gurus overlook this as they share their formula for a better way of life. Success Practice #1 Start by build on your positive behaviors. Emphasize your strengths. Reflecting on your positive attributes is like stopping to smell the roses. Consciously review the experience and savor it. This success is what we are targeting, so it's important to soak it in. Enjoy it! If you just mark your accomplishment off your To-Do list and start on the next goal, nothing will feel significant. There will always be more to do. Success Practice #2 Next, address self-limiting behaviors. To consistently succeed, we all need to raise an awareness of the things that we don't do which keeps us from achieving our goals. We can use this information to make conscious changes in our behavior. Success Practice #3 One of the most effective ways to learn a new successful practice and incorporate it into your daily life is to share it with others. This is about mentoring others. Use the LUTI model, which stands for "Learn it, Use it, Teach others, and Inspect it." It represents an effective way to fully integrate new learning while changing personal behavior. Success Practice #4 Make sure that your future avoids being doomed. Seize the future! Our current habits got us where we are now. If we don't do things differently, we will experience the same results in the future. The biggest obstacle managers face in business coaching is time! It's a concern but it's a matter of priority and what's important to a leader. Everyone is busy and has many things to do. In the quest to improve the customer experience and customer loyalty, it is helpful to consider the "cultural habits" of successful service organizations, such as: Disney, Apple, Southwest Airlines, Wegmans, Nordstrom, and Amazon. Their cultural habits are not merely lip service; it's how they do business. Watch this customer experience training video for details. Here are five hints about the habits. Cultural Habit #1: Wegmans’ motto is: Every day, you get our best. Wegmans makes grocery shopping a true experience rather than offering the same drudgery of a chore that most consumers expect at the grocery store. Its reputation goes well beyond its market area. Southwest Airlines began at Love Field in Dallas. They became the "love airline" with the flashy flight attendants and the most entertaining flight experience. Emeritus, Colleen Barrett, has a favorite saying about Southwest Airlines: “We are a Customer Service Company; we just happen to fly airplanes.” Disney cast members consider what they do to be a helping profession and a noble calling. Cultural Habit #2: Nordstrom’s golden rule for employees is widely recognized: “Use good judgment in all situations.” Top service companies are willing to trust employees. Amazon's approach is to hire the world’s brightest minds and to create an environment where they can invent and innovate the customer experience. Cultural Habit #3: Walt Disney established the Disney University after opening Disneyland to use a structured learning environment to teach the unique skills that are required of Disney cast members. It was the first corporate university and remains one of the largest training facilities in the world. Numerous classes and dozens of online courses provide a plethora of learning opportunities to employees and managers alike. Surprisingly, Disney University does not offer specific quality courses. Quality and service are built into all the training programs taught by Disney. In addition, Disney courses have been delivered to hundreds of other companies. Tom Peters once said that in the best organizations, "Everyone has a chance to learn, improve and build up their skills." Cultural Habit #4: On the desk of Pete Nordstrom, the company’s President of Merchandising, sits a stack of letters from customers and employees, each telling a story about a memorable experience they had with Nordstrom. Few company executives can say the same. Apple doesn't have strict sales quotas in place for employees. It does have metrics like "attachment rates,” the frequency with which staff members are able to provide customers with additional products like AppleCare. Those who fall short of the goals receive more sales training, which is really about helping customers with stated or perceived needs. Cultural Habit #5: Disney’s strong belief in “attention to detail” is what sets them apart from other organizations. Disney says it has to “sweat the small stuff.” Disney pioneered the concept of exceeding people’s expectations. Apple's Genius Bar is the in-store tech support station. It's not a help desk or customer service center. The idea illustrates out-of-the-box thinking by recognizing employee potential and customer priority. Call to Action Many companies desire to deliver better service. Some try and a few improve. But, most are unwilling to make the necessary changes because they lack the commitment and more importantly, the ethics. Most say they want a superior service reputation, but they are unwilling to do the work it takes to earn it. However, any company that consistently strives to improve by aligning with these five cultural habits will make a huge difference with their employees, customers and bottom-line. This means they are too selfish and seemingly only want what they want. Their needs trump the needs of others. Personal gratification and cash seem to rule for them more than anything else. This supplants the dire need for synergies, teamwork, and cooperation. Many of these leaders follow a traditional ego-driven model of leadership that focuses on their interests, views, goals and needs above all others.
